Coforge Centralizes Retail Quality Engineering reducing testing efforts by 85%
Overview.
A large retail chain struggled with inconsistent quality due to siloed quality engineering practices across different business units. Coforge established centralized processes and automation. We streamlined the testing pyramid to identify defects early. This reduced regression test efforts by 85% and ensured 100% functional coverage in releases.
Our client, a Retail giant, operates in a federated structure across their business units, and quality engineering is owned by the respective BUs. This led to individual quality engineering teams following siloed practices.
There was a lack of industry-standard quality engineering processes, inadequate utilization of test management tools, minimal test automation coverage, and lack of quality gating mechanism. All this combined led to higher CoQ (cost of quality) yet poor quality end-products.
Solution
We landed a “SWAT” team for a quick transition (from 12 yrs. old incumbent)
Established centralized test processes, test management practices and test automation framework using the Playwright automation tool
Implemented risk-based testing (RBT) to reduce release cycle time & costs
Test Process Optimization: Streamlined the test pyramid to ensure early defect identification, thereby reducing the cost
Eliminated, Optimized, and Consolidated the regression pack (from squad level to central)
Automated E2E Customer Journeys to ensure BAU for every release
The Impact
12 regression squad teams merged into 1 core regression team
Real-time Test and defects analytics metrics using MF ALM workflows
100% functional coverage in every release
SLA-driven governance ensuring full accountability of quality outcomes
>85% Reduction in Regression test efforts
100% Automated Shakeout test
Zero P1 & P2 in production
